Fork Truck Repair: When to Fix vs When to Replace

How to think through the fix-or-replace decision — machine age, parts availability, and when a new forklift makes more sense than repair for Vaal Triangle operations.

Fork truck repair is almost always cheaper than replacement in the short term — but the right answer depends on three things: the scope of the repair required, the age and condition of the machine, and the availability of parts. Here's how to think through the decision properly.

The 50% Rule

A commonly used industry benchmark: if a single repair costs more than 50% of the machine's current market value, it's time to seriously consider replacement. This isn't a hard rule, but it's a useful starting point for the conversation.

To apply it, you need two things: an accurate repair quote and an honest assessment of the machine's current market value in its current condition. We provide both — and if the answer is to replace, we'll tell you that too.

Scale of Common Repairs

Minor service (250/500 hour)Always worth it
Hydraulic hose replacementAlways worth it
Tyre replacement (solid)Almost always worth it
Starter motor replacementWorth it
Transmission overhaulDepends on machine age
Engine rebuild (diesel)Run the 50% rule
Full mast replacementRun the 50% rule
Full machine rebuildUsually replace instead

When to Replace Instead of Repairing

  • The machine has more than 12,000 operating hours on the meter
  • Parts are no longer available locally and lead times are 6+ weeks
  • The same system has failed twice in 18 months
  • The repair cost exceeds 60% of the machine's current value
  • The machine has multiple simultaneous failures (engine + transmission + tyres)
  • OHS compliance requires structural modifications not worth doing on an old machine

The Case for Keeping an Older Machine Running

A well-maintained older machine with a full service history can run cost-effectively for years beyond what most operators expect — especially if preventive maintenance catches problems early, before they become major repairs. New forklifts represent a significant capital outlay; a repaired and well-maintained machine often makes better financial sense.

We've rebuilt Toyota 7FD machines with 18,000+ hours that went on to run reliably for another 5 years. We've also told clients to replace machines with 6,000 hours where the cost of what they needed simply didn't make financial sense.
